Most small businesses in India plan next year's spending between now and March. If automation is on your list for 2027, the hardest part isn't the technology — it's choosing what to automate first. Start in the wrong place and you spend money on something clever that saves nobody any time. Here is the order we recommend, based on what has actually paid back for the businesses we work with.
Score your tasks before you buy anything
List every task someone in the business repeats: daily, weekly or monthly. For each one, write down the hours it takes per week, how often it happens, and what a mistake costs (a wrong invoice, a missed follow-up, a stock-out). Multiply hours by frequency and add a weight for mistakes. The top three on that list are your first automations — not the ones a vendor demoed most impressively.
1. Lead capture and the first reply
Enquiries arrive from your website, Google Business Profile, Instagram, IndiaMART and phone calls, and they end up in five different places. Put every enquiry in one Google Sheet automatically, send an instant WhatsApp or e-mail reply with your catalogue or price list, and remind someone to follow up the next day. On shared lead platforms the first supplier to reply usually wins, so this one often pays back in the first month. A setup like this is typically ₹5,000 to ₹15,000 one-time when built on Google Sheets and n8n.
2. Invoices, GST and payment reminders
If invoices are typed by hand, every month has a few with a wrong GST split or a missing PAN, and overdue payments are chased from memory. Generating the invoice from the order or the sheet, and sending polite automatic reminders before and after the due date, saves hours and brings money in faster. Expect roughly ₹8,000 to ₹25,000 depending on how your invoices are created today. More detail in our guide to GST invoice automation.
3. Daily and weekly reports
Someone in most businesses spends the first hour of the day downloading numbers and pasting them into Excel. Automating that report — into the sheets the team already uses, not a new dashboard nobody opens — typically costs ₹10,000 to ₹30,000 depending on how many sources it pulls from. The rule that makes it safe is to fill only blank cells and flag disagreements instead of overwriting them; we explain why in automating marketplace sales and stock reports.
4. Order processing, if you sell on marketplaces
Invoices, labels and manifests across Amazon, Flipkart, Myntra, Nykaa and Ajio are the biggest single time sink for marketplace sellers. This is a bigger project — usually a one-time setup in the tens of thousands plus a monthly or quarterly running fee, because marketplace portals change and the jobs need watching. Our lessons from automating 250+ orders a day cover what to expect.
5. Follow-ups and repeat purchases
A 'time to reorder?' message to past customers, a reminder for an abandoned cart, a check-in after a service visit. These are cheap to run and quietly add revenue. On WhatsApp, a reminder costs about ₹0.115 per message on current India rates — see our 2027 WhatsApp pricing guide.
What to leave for later
AI agents, custom apps and website chatbots are rarely the right first project for a small business. They cost more, need more upkeep, and only work well once the simple, repetitive steps underneath them are already automated. If you're unsure which one you need, read AI agents vs automation first.
Budget for running costs, not just setup
A self-hosted n8n server costs roughly ₹500 to ₹1,500 a month. WhatsApp messages are charged per message. Google Workspace, payment-gateway fees and a small maintenance allowance belong in the plan too. Automations that touch outside portals will need occasional fixes when those portals change — plan for it rather than being surprised by it.
The mistakes that waste the money
Automating a process nobody agrees on, so the automation copies the confusion. Having no owner, so when it stops working nobody notices. And no alerts. We learned that last one ourselves: one of our own daily jobs depended on a computer being switched on, failed quietly for two weeks, and its alert e-mails were ignored. Every automation needs a named owner and a failure alert someone actually acts on.

Frequently asked questions
What should a small business automate first?
Score repeat tasks by hours per week, how often they happen and what mistakes cost. For most Indian small businesses the first wins are lead capture with an instant reply, invoices and payment reminders, and daily reports.
How much does business automation cost in India?
Simple automations built on Google Sheets and n8n typically cost ₹5,000 to ₹30,000 one-time. Marketplace order processing is larger, usually tens of thousands plus a monthly or quarterly running fee. Budget for server, WhatsApp and maintenance costs too.
Should I start with an AI agent or chatbot?
Usually not. AI agents and chatbots cost more and need more upkeep, and they work best once the simple repetitive steps underneath them are already automated.
Why do automations fail after a few months?
Most often because nobody owns them and there is no alert when they stop. Outside portals also change their layouts and logins. Give every automation a named owner and a failure alert someone acts on.
